What we talked about.

In this episode of The Sunny Ray Show, host Sunny Ray talks with Travis Hedge, CEO of Vouch, an AI enabled insurance brokerage built for ambitious startups in AI, robotics, crypto, and life sciences. Travis shares how growing up in Columbus, Ohio around his parents' insurance agency, which was later hacked, shaped his mission to fix a broken system. He explains why Vouch launched in 2018 as an actual insurance carrier before evolving into a marketplace, how the company won its first clients through founder to founder trust in Utah, and why coverage gaps in cyber and D&O insurance leave founders personally exposed. Travis, who became CEO in May after seven years as CRO, describes rebuilding Vouch from first principles around speed, expertise, and zero denied claims, including a new internal agent and multimodal intake. He also reveals that Vouch now insures over 6,000 companies and that its top lead source has shifted from partner referrals to recommendations from AI assistants like Claude and ChatGPT.

Vouch's new CEO explains why most startups buy worthless insurance and how AI is rebuilding the brokerage from scratch.

The questions, and the answers.

What is Vouch and why should people care?

Vouch is an AI enabled insurance brokerage for ambitious businesses building in AI, robotics, crypto, and life sciences. It can start with a company from idea stage and scale with them through IPO, offering coverage designed for emerging risks rather than generic policies that were not built for modern technology companies.

Insurance was your family business and it got hacked. What did watching that teach you?

I grew up in Columbus, Ohio, where my parents ran a small insurance agency. About 12 to 13 years later, while I was in venture capital in Silicon Valley, their agency got hacked. After three years of litigation they recovered fine, but it made me think about both needing cyber coverage and preventing bad things from happening in the first place.

Before Vouch had a name or brand, how did the first founders hear about it?

We gave ourselves a one year deadline, launching in August 2018 and selling our first policy at YC demo day in August 2019. I spent six months camped out in Utah building relationships founder to founder, going door to door to co-working spaces, and our first two clients were Shift Health and TaxBit.

You were CRO for seven years, then became CEO in May. What did you change in the first 90 days?

I've learned a lot from Sam, who's still involved as our exec chair. In the first 90 days I focused on getting every person in the business building and managing their own AI agents instead of just adopting new software, and I spent the first 60 days on a listening tour meeting all hundred employees face to face.

What's the specific coverage gap that convinced you a startup couldn't just buy insurance off the shelf?

Cyber and E&O were big ones. It used to take six to ten weeks to get coverage, companies got cancelled midterm once carriers realized what they had underwritten, and D&O was designed for public companies, not venture backed startups, leaving founders personally liable for multimillion dollar losses.

You're rebuilding the AI native brokerage from first principles. What's the first principle you started from?

You have to start with what clients actually want rather than solving your own internal problems. Regardless of company size, it comes down to speed, service, and depth of expertise in specific risk areas, plus making sure coverage actually holds up so that ideally there are zero denied claims.

How did the first companies find you in 2018, and does that same path still work today?

Historically two thirds of our leads came from founder referrals and partner channels like Carta, Brex, and Mercury. As of last month our number one lead source became GEO, meaning founders discovering us through Claude, ChatGPT, and Gemini, which has created a huge new top of funnel.
