companies stress test the money and the demand, then skip the one variable that decides if the plan is physically possible.

a founder told me about the conversation that started his company, and i have not been able to put it down.

he was sitting with an executive whose firm had won more work than it had people to do. contracts signed. money committed. schedules published. and the skilled humans required to execute it did not exist in that labour market at any price he could pay.

not too expensive. not hard to find. absent.

the founder's read was that this was never a hiring problem. it was an intelligence problem. a company will stress test its financials, its demand, its supply chain and its operational risk before committing capital, and then it will skip the single variable that decides whether the plan is physically possible, which is whether the bodies exist to do the work.

everybody models the money. almost nobody models the labour.

that gap is the most honest demand curve for robotics i have seen in a while, and it does not come from a robotics company. it comes from a spreadsheet, in an industry that has nothing to do with our world, where the plan is approved and the humans are not there.

this is why i keep saying humanoids are inevitable rather than exciting. the case does not rest on a launch video or a folding laundry demo. it rests on committed capital that cannot be executed. when work has been won and the labour is gone, the market does not wait politely for demographics to fix themselves. it substitutes.

and once you substitute machines into work that used to run on people, you inherit a second problem nobody in that room was thinking about. machines need to transact. they need to buy compute, pay for a service, settle with another machine, at a speed and a granularity that no payment rail built for humans was designed to carry. that is the part of the convergence people still treat as science fiction while the labour math quietly makes it necessary.

bitcoin fixes incentives. ai amplifies capacity. robots are what happens when capacity has to touch the physical world. the boring spreadsheet is what forces the whole thing.

the thing i would take from this if i ran anything today is smaller and more useful. before your next big commitment, do not ask what it costs. ask whether the people to do it are alive, trained, and reachable, and what you will do in the year when the answer is no.
